Want email to drive 40%+ of your revenue? Do these 3 things

People like to make email complicated but honestly? The brands that are making email work (like actually making serious revenue) are nailing these three things…
List growth, campaign frequency and flow quality.
If you get these right, that’s when email stops being a nice to have and starts being one of your biggest revenue drivers. Get them wrong and you'll be stuck wondering why email only drives 15% of your revenue when it should be driving 40%+.
TL;DR
- Your pop-up is probably underperforming and costing you serious revenue
- Most brands aren't sending enough emails (yes really)
- Email flows are a non-negotiable in 2026
Why email marketing actually matters (a lot)
The 2026 consumer is harder to convert than ever. There are more products, more options, more ads, more noise and paid marketing is only getting more expensive.
The reality in eCommerce is you can't convert cold audiences. You can only convert warm ones. That’s customers who know you, trust you and have seen you show up consistently.
Paid ads get you in front of people but email marketing is what keeps you there - cheaply, predictably and at scale.
Every email a customer receives is another trust touchpoint. Stack enough of those and they cross what we call the trust threshold AKA the point where buying from you feels like a no-brainer.
The brands relying solely on paid ads to get there? They're paying more to acquire customers and converting fewer of them. The brands using email properly are turning cold traffic into warm buyers without burning through their budget.
That's why these three things matter so much.
1: List Growth: Is your pop-up actually doing its job?
Your pop-up is how you capture the people you've already paid to bring to your site. Without it working properly, visitors leave and don't come back. Simple as.
The number to know: Your pop-up conversion rate should sit between 5–8% at minimum. If you're under 5%, something's not working.
We've seen brands at 20%+. The warmer your audience, the higher that number should be. If yours is sitting at 2–3%, you're losing subscribers (and revenue) every single day.
What actually makes a pop-up convert:
- A strong offer (think mystery discount, free gift, % off)
- Good timing (somewhere between 4 & 12 seconds)
- One ask at a time (question, email, SMS)
- Minimal copy, maximum clarity
2: Campaign Frequency: Are you sending enough emails?
Here's something we say to almost every brand we onboard: “you're not sending enough emails.”
Most brands send 1–2 campaigns a week and wonder why results are flat. The reality is most people miss most of your emails. Sending more just means more chances to actually land in front of them.
The baseline: 3–4 emails per week. If your list is growing strongly and your engagement is healthy, scale that up to 5–7.
3: Essential flows: Do you have the basics?
This is where most brands are losing out on serious revenue. Email flows are the foundation of a strong email game. For some brands, they drive the majority of email revenue.
The core flows every eComm brand needs are: Welcome, Abandoned Cart, Abandoned Checkout, Browse Abandon, Post-Purchase and Winback.
What good email flows actually look like:
- Urgency where it makes sense (low stock, time-sensitive)
- The actual product shown dynamically
- Social proof to back it up
- Multiple CTAs (never make someone hunt for the click)
What healthy email looks like
- List growth: Pop-up CVR of 5–8%, sub to unsub ratio of 3:1 minimum
- Campaigns: 3-4 emails a week as your baseline, 20–30% open rate, 2–5% click rate
- Flows: Welcome flow converting at 8–15%
- Overall: Email driving ~40% of your total revenue
Not seeing these stats? That's what we're here for.
